What to do When the Bottleneck is You

Nobody talks about this enough: sometimes the workflow is fine, the team is solid, and the system is clear and the whole operation is still stalled because you are the single point of failure.

I’ve seen it inside organizations. I’ve caught it in myself. The leader who has to approve everything. The founder who can’t let go of the process she built. The team member who holds all the institutional knowledge in their head and hasn’t written a single SOP.

Being indispensable isn’t a compliment. It’s a liability.

So what do you actually do when you realize you’re the bottleneck?

Step one: Name it without ego.

Where is work waiting on you specifically? Approvals, decisions, replies, deliverables. Map it out. No judgment, just data.

Step two: Ask why you’re holding it.

Is it a trust issue? A capacity issue? A clarity issue? The fix changes completely depending on the answer.

Step three: Document what only you know.

If a process lives in your head, it doesn’t exist. Write it down. Hand it off. Build redundancy before you need it.

Step four: Shrink your decision surface.

Not every decision needs you. Define what actually requires your sign-off and delegate the rest, clearly and completely.

The most efficient operator in the room is the one who makes themselves replaceable in the right ways, so they can show up fully where it actually counts.

Are you the bottleneck somewhere right now? Drop a 🔑 in the comments. No shame, just real talk.
